What is an AI maturity model and how is it measured?

The answer

An AI maturity model measures how deeply embedded AI is in your organization across five levels: ad hoc (experimenting with no strategy), managed (some successful deployments but fragmented), defined (clear AI strategy with governance), optimized (AI integrated across operations with continuous improvement), and transformative (AI drives business strategy and competitive advantage). Most companies are at level 1 or 2. Only 4 to 5% reach level 4 or 5.

The full picture

AI maturity is not about how many AI tools you own. It is about how deeply AI is embedded in how your organization thinks, operates, and competes. A company with 50 AI subscriptions and no governance is less mature than a company with one well-deployed AI system and a governance framework.

BCG research shows 4 to 5% of organizations operate at Level 4 or 5. The majority are at Level 1 or 2. The gap is not technology. It is methodology, governance, and organizational commitment.
