Readiness is not one thing. It is seven things. And most companies score high on two of them while being completely blind to the other five.
Why Single-Dimension Readiness Fails
Most internal AI readiness checklists ask the same three questions: do we have data, do we have budget, do we have executive support? Those are necessary. They are nowhere near sufficient.
We have worked with companies that had petabytes of clean data, a multi-million dollar AI budget, and a CEO who mentioned AI in every earnings call. Their pilot still failed. Why? Their processes were unmapped, their governance was nonexistent, and their team did not know how to operate what the vendor delivered. They had the ingredients but no recipe.
The readiness illusion
Data and budget are the most visible dimensions of readiness. They are also the two that matter least if the other five are broken. Companies routinely overestimate how ready they are because they measure what is easy to count, not what actually determines success.
The 7 Dimensions, Defined
The framework we use in every INSIGHTS engagement scores your company across seven dimensions. Each dimension is scored 1 to 5. A total score of 28 or higher predicts a successful first deployment. Most companies come in between 14 and 19. That gap is where the money disappears.
Dimension 1: Data Infrastructure
This is the one everyone asks about first, and the one most companies get wrong. The question is not whether you have data. It is whether your data is clean, accessible, and trustworthy at the exact point where a decision gets made.
Think of it this way: having data is like having a warehouse full of parts. Data infrastructure is whether those parts are labeled, organized, and available the moment the assembly line needs them. If your data team spends more than 30% of their time cleaning data before anyone can analyze it, your infrastructure score is probably a 2.
Dimension 2: Process Clarity
You cannot automate a process you cannot describe. This sounds obvious. It stops most AI projects cold.
Process clarity measures whether your critical workflows are documented, repeatable, and have measurable inputs and outputs. Not the org chart. Not the mission statement. The actual sequence of actions that produces revenue, serves customers, or controls costs. Here is the test: if your three best employees quit tomorrow, could someone else follow their workflows? If the answer is no because those workflows live in their heads, your process clarity score is a 1.
Dimension 3: Technical Capability
Can your team operate AI systems after the consultant leaves? This is the capability question most companies skip because the answer is uncomfortable.
We are not asking whether you have a machine learning team. We are asking whether you have at least two people per critical system who understand how it works, what happens when it breaks, and how to fix it without calling the vendor. BCG finds that only 4 to 5% of companies have the full-stack AI capability to capture substantial value at scale. [4] Most have it in pockets. The rest are renting capability they will eventually need to own.
Dimension 4: Governance Readiness
EU AI Act enforcement for high-risk AI systems begins August 2, 2026. Many companies have no governance framework in place. Some have a policy document that nobody reads. A policy binder on a shelf is not governance. It is decoration.
Here is the real test: if your AI makes a wrong call and a customer sues, can you explain exactly what the system did and why? Can you prove it followed the rules? If not, your governance score is a 1. That is not a hypothetical risk. It is a Tuesday for regulated industries. [2]
Dimension 5: Change Management Capacity
Most AI projects are killed by the people they are supposed to help. Not out of malice. Out of fear, confusion, and the very reasonable question: is this thing going to replace me?
Change management capacity measures whether your company has the infrastructure to bring people along for the ride. Dedicated adoption resources, clear communication from leadership, feedback loops from the frontline back to the implementation team. Prosci's research is stark: projects with excellent change management meet or exceed objectives 88% of the time. Projects with poor change management? Thirteen percent. [3] The technology is not the variable. The people are.
Dimension 6: Strategic Alignment
Does your AI project solve a problem that actually matters to the business? This sounds obvious. In practice, it is almost never true.
We see automation projects that save $40,000 a year while a $2 million annual problem sits two doors down, completely untouched. It is like repainting your front door while the roof leaks. Strategic alignment measures whether your AI investments are tied directly to your top three business objectives, and whether success metrics are defined before the project starts, not after.
Dimension 7: Vendor and Partner Independence
If your AI vendor raised prices by 40% tomorrow, what would you do? If the answer involves panic, you have a dependency problem.
Vendor independence measures how deeply embedded any single external provider is in your AI operations. Can you migrate your models? Can you reproduce your pipelines without their tooling? Do you own your training data, or does it live in their cloud? This dimension is the one that bites companies three years after deployment, when switching costs are enormous and it is far too late to renegotiate from a position of strength.

How to Score Your Organization
Run through each dimension with your leadership team. Score honestly, which means asking the people closest to the work, not the people who signed the budget. Here is a fast scoring guide:
- Score 1: No formal capability, entirely ad hoc
- Score 2: Some effort underway but fragmented and underfunded
- Score 3: Functional capability with known gaps
- Score 4: Strong capability, actively improving
- Score 5: Best-in-class, others benchmark against you
Add the seven scores. Total of 28 or above: you are ready to start. Total of 20 to 27: build readiness in parallel with a limited pilot. Total of 19 or below: invest in readiness before any AI deployment.
What the Data Tells Us
Across our INSIGHTS engagements, the most common failure pattern is a company that scores 4 or 5 on data infrastructure and 1 or 2 on everything else. The data team is strong. Everything around them is not ready. It is like having a world-class engine in a car with no brakes and no steering.
The second most common pattern: high scores on data, process clarity, and strategic alignment, with catastrophically low scores on governance and vendor independence. These companies ship fast, see early results, and then hit a wall at scale when regulators come asking questions and vendor costs start compounding.
The pattern that predicts success? Balance. Scores of 3 or above across all seven dimensions, even if no single dimension is a 5. A 3 across the board is more stable than a 5 and three 1s. Consistency beats brilliance in one area when everything else is broken.
The 90-Day Readiness Sprint
If your score is below 28, the path forward is a readiness sprint, not an AI project. Here is how we structure it:
